Build an AI Advisory Board for Faster Growth with Sandra Booker

✳

If you run a service business, agency, or coaching practice, you probably started it to do the work you’re great at.

Then reality hit: admin, team questions, delivery details, cash flow tracking, follow-ups, and a never-ending stream of “quick” decisions that only you can make.

In this episode of the Authority Builder Podcast, Charlotte interviews fractional COO Sandra Booker (founder of Sidekick COO and the Creative Scale Society) about the shift from being the single point of failure in your business to building genuine operational freedom, with help from AI.

And it all starts with one unexpectedly game-changing Saturday.

From 60-hour weeks to “the buck stops with me” burnout

Before making changes, Sandra describes her business (and many of her clients’ businesses) as the classic founder bottleneck:

She was working 60-hour weeks minimum.

She was the backup for everyone.

She held the context, the history, and the answers, so the whole business defaulted to her.

Even when tasks weren’t really her job, she’d step in because she could do them quickly, and because saying no felt difficult.

It’s a pattern many service-based founders recognise.

It can feel validating at first, but it’s a fast route to exhaustion and a business that can’t run without you.

The Saturday that changed everything

After a business pivot and a tough stretch mentally, Sandra decided to experiment with Claude (specifically Claude for Work/Cowork) to see what was possible.

She began by using it to finish work that had been stuck for months:

Documenting frameworks

Clarifying ideal client and positioning

Running competitor analysis

Pulling together business-building material that had been sitting half-done

Then, while thinking “What else can this do?”, she remembered something she’d offered years earlier: an advisory board concept.

That sparked the idea.

What if she could build an advisory board for herself using AI?

What an AI advisory board actually looks like

Instead of using AI like a generic chatbot, Sandra created a structured “room” of distinct roles, each with a lane and point of view.

Her AI board includes:

  • A Chair to keep meetings on track and summarise decisions
  • A CFO to pressure-test financial choices
  • A CRO (Chief Revenue Officer) to protect pricing and spot revenue opportunities
  • A Chief Intellectual Property Officer to support product and service creation
  • A CMO (Chief Marketing Officer) to guide marketing strategy
  • A Chief Human Strategy Officer to interpret recommendations through the lens of introversion and social anxiety

(She didn’t add an operations role because, in her words, “I’m operations”.)

The key difference is structure.

Not one chat trying to do everything.

A curated set of perspectives that don’t always agree with her, or with each other.

How she runs board meetings (and turns them into action)

Sandra runs her AI advisory board like a real meeting:

She sets an agenda (with help from the “board secretary”).

They go topic by topic.

The board asks clarifying questions, she answers, then each role weighs in from its specialist angle.

At the end:

  • The Chair summarises areas of agreement and disagreement
  • Recommendations are consolidated into next steps
  • The secretary documents meeting minutes
  • Action items and decisions get logged into ClickUp

That last part matters.

This isn’t “nice ideas” AI output that sits in a doc.

It becomes operational decisions and tasks she can actually execute.

Using AI as an assistant (not just a writer)

Sandra also talks about using AI in a more hands-on way, including building an AI executive assistant (she calls her assistant Pepper).

The shift is moving from:

“Tell me what to do”

to

“Go and do it (safely), then show me.”

She built trust the same way you would with a human team member: start small and low risk.

For example, she used AI to support a hiring process where 260 applications came in.

Instead of spending days manually reviewing CVs, she had AI:

  • Download and organise resumes
  • Highlight obvious mismatches
  • Flag spelling/grammar issues
  • Cut down the pile quickly without judgement calls on nuanced fit

Result: around 200 applicants removed from consideration fast, in about an hour to an hour and a half.

Saving time on inbox work and relationship follow-ups

Two of the practical use cases Sandra highlights are the kind that many founders avoid because they feel endless.

1) Email drafting and inbox tidying

Even at 30 minutes per day, email admin adds up over a year.

By delegating drafting and inbox clean-up, she estimates she’s saving the equivalent of hundreds of pounds worth of time every month (depending on your effective hourly rate).

2) Staying warm with your warm network

This is a big one for service businesses.

Sandra keeps a list of around 50 key people she wants to build relationships with, but historically struggled to follow up consistently.

She previously tried delegating this to a VA, but it never stuck because it’s time-intensive.

With AI, she set up a recurring process to monitor newsletters and public updates so she’d have timely, relevant reasons to reach out.

Within a month, she was booking more coffee chats and getting podcast invitations, largely because the friction dropped.

Why SOPs suddenly matter even more

Charlotte shares an important insight: the SOPs and internal documentation you’ve spent years creating are now incredibly valuable for AI.

They can become:

  • Reference material for AI assistants and agents
  • The basis for repeatable prompts and workflows
  • A way to maintain quality and consistency as you scale

Yes, documentation can feel tedious.

But it’s also one of the strongest assets you can build if your goal is to stop being the bottleneck.

AI isn’t the point, outcomes are

Sandra makes a grounded point: you don’t need to use 100% of what AI can do.

Most people don’t use 100% of Excel either.

The advantage comes from using the right 5%:

  • Consistently
  • In the right places
  • Without stripping the humanity out of your business

Instead of replacing the human touch, use AI to give your team (and you) better support, faster context, and clearer next steps.

Who Sandra helps (and what to do if you’re stuck on a plateau)

Sandra’s ideal client is someone who:

  • Has a product or service that sells well
  • Knows how to sell
  • Still can’t break through a plateau (revenue, capacity, time freedom, or scalability)

Her process begins with a business audit to find the friction point costing you the most money, then building the systems and team structures that let the business run without you.
